Starting a Lean transformation in 2027? Know what your first 90 days should deliver.
Plan your first 90 days with IncitoMy recommendation: In the first 90 days of a Lean enterprise deployment, I would align the leadership team on one True North within 30 days, launch improvement events tied to it by day 45, expect people across the organization to recite the vision and goals by day 60, and see multiple events moving key measures in the right direction by day 90.
One of my favorite exercises: hand each executive a white index card. Write down the vision of your company, three to five goals to attain that vision, and what you measure for success. Don’t look at your neighbor’s paper. Then hold them up.
You would be astonished. Less than 5% will have the exact same vision statement. Less than 5% will have the same goals. And just about everybody on the leadership team in that room measures something different.
Now imagine what you are cascading to the organization. It is a shotgun blast. You are communicating confusion across the organization.
That is why the first 90 days of a Lean enterprise deployment start with alignment, not tools. True North is the one direction everyone works toward: the vision, the goals and how you measure success (Lean Enterprise Institute). If you are a CEO or COO starting a Lean transformation while you scale for 2027, here is what I would expect to see.
What should happen in the first 30 days?
Align the organization to a common True North. How do we communicate where we are going, how we will get there, and what we will do? That is simple. We have to understand and communicate the vision, the goals, the strategy to get there, and what we are going to do this year.
The first thing you do is facilitate a strategy deployment session. Align first on what the strategy is, what your goals are, what the vision is and what you measure. Within the first 30 days you should have a crystal clear plan for where you are trying to go with this Lean enterprise system. I walk through that process in Hoshin Kanri for 2027.
What should happen by day 45 and day 60?
After that, cascade the plan and communicate it to the rest of the organization. Begin to build a visual organization around the vision: put posters up, build plan-do-check-adjust walls, and post the key performance indicators you will measure against.
If you are not deploying improvement events by day 45 that align to the common vision and move those KPIs in the same direction, that is a huge miss. An improvement event, often called a kaizen event, is a short, focused effort where a team improves one process. Don’t let much time pass without moving the measures that matter.
By day 60, you should be able to tap people on the shoulder and have them recite the goals, the vision and the strategy for you.
What does success look like at day 90?
By day 90, you have multiple events moving key trends in the right direction. The organization has become aligned to a common True North.
That is the test I would use. Not how many tools were introduced, but whether the leadership team shares one plan, whether people can explain it, and whether the measures are moving.
Align on True North first. Every improvement after that has somewhere to go.
Frequently asked questions
Why start a Lean deployment with alignment instead of tools?
If the leadership team does not share one vision, the tools get pointed in different directions. I want the vision, goals and measures agreed first, then improvement events aimed at them.
What is an improvement event?
A short, focused effort where a team improves one process, often called a kaizen event. In the first 90 days, each one should move a measure tied to your True North.
How do I know the organization is aligned?
Ask. By day 60, people across the organization should be able to tell you the vision, the goals and the strategy without looking them up.
